The SMB Operator

START HERE

Hey, I'm Drew. Welcome to The SMB Operator.

You're probably here because you've watched the AI automation demos and had the same thought I keep having: cool, but what happens when that hits a real company?

That's the whole newsletter. I build AI and automation systems for small and midsize businesses, and I write about what happens after the demo, when customers, employees, bad data, contracts, and real money show up.

This page is the map. Read it once, steal what's useful, then hit reply on any issue and tell me what you're working on.

The Happy Path

Most AI content shows you this:

THE DEMO

Lead โ†’ AI โ†’ CRM โ†’ Email โ†’ Meeting
Clean. Works in the Loom. Ships in an afternoon.

Tool roundups, prompt packs, agent diagrams. There's a lot of it, and some of it is genuinely great for seeing what's possible. If that's what you want, you've got plenty of options.

Then Reality Hits

This newsletter starts where that content ends.

The "new lead" is already a customer. The CRM says one thing and LinkedIn says another. Someone edited the record by hand halfway through. The API died mid-run. The model wasn't sure. Who approves? Who gets alerted? Who owns the thing in six months?

THE WORLDVIEW

AI is easy. Operations are hard.
Every issue lives in the gap between what looks impressive in a demo and what actually works inside a real small business.

What I write about: AI implementation, automation, CRM and data, reporting, owner dependency, process design, software spend, customer ops, and the economics of running a smarter small business.

What I don't: hype, agency-in-a-box pitches, autonomy as a flex, or "replace your whole team with agents." I'm very pro-AI. I'm anti shallow implementation.

The Play

โ

If your workflow has no exception path, it's probably a demo.

That's the test I run on everything, including my own builds. You'll see it show up a lot.

Three Takeaways

Every deep dive follows the same shape, so you can skim it in two minutes or go deep in five:

  1. The Happy Path, then Reality. The clean version everyone sells, then the mess a real business throws at it, and what that mess costs.

  2. The Play. One rule you can steal and repeat in your next meeting.

  3. Steal This. A checklist, scorecard, or set of questions you could use Monday morning.

READ THESE FIRST

Start with these three

  1. I've Had Enough of the Bullshit AI Automation Demos (~5 min). The manifesto. If you only read one, read this. Includes the 8-question Production Automation Test.

  2. If Your AI Workflow Has No Exception Path, It's Probably a Demo (~4 min). For pressure-testing any workflow someone shows you. Includes the Exception Map.

  3. Stop Trying to Build an AI Employee (~4 min). For the next time someone pitches you an "AI SDR." Includes the four-bucket Work Decomposition Test.

Then go deeper

  1. The Spreadsheet Nobody Told the AI Consultant About (~4 min). How to find the systems your team actually runs on.

  2. Your CRM Is Lying to Your AI (~4 min). Read before giving any agent write access to your CRM.

  3. The Last 10% of an Automation Is 90% of the Work (~4 min). For anyone quoting, buying, or launching an automation.

Close

If you remember one thing: don't automate the imaginary version of your company. Everything here is about building for the real one.

Hit reply on any issue and tell me what you're building and where it's breaking. I read every reply, and the best war stories turn into future issues.

And if you'd rather have someone build it with you, that's what we do at SMB Ops.

BUILD SYSTEMS THAT SURVIVE REALITY

If one workflow keeps breaking inside the real business (lead follow-up, onboarding, invoicing, reporting), SMB Ops will scope it, build it, and hand it over. Bigger than one workflow? Same place, bigger conversation.
